How we counted.
The 80% reclaim figure is what we've consistently seen across owner-operator engagements: 80% of the workflows that hit the owner's desk can be moved to the AI layer or to a non-owner team member with the right system underneath. The remaining 20% — relationships, judgment calls, high-stakes pricing — stays with the owner by design.
Opportunity cost is the dollar value of those reclaimed hours at your hourly leverage. If your hourly leverage is the price of closing one extra meaningful contract per quarter or making one decisive hire, the real number is usually 2–3× what you'd put in this field. Use what feels honest.
Evenings back applies the same 80% to your working evenings — because in our experience, the owner-bottleneck workflows that eat your day spill into evenings at the same rate. Take an owner who works 4 evenings/week; reclaim 80% and you're at ~1.
What this doesn't capture: the value of being present at home, the second-order effect of a more rested owner making better decisions, and the capital value — if you ever sell — of a business that runs without the owner in the room. Those are real, large, and beyond what a single calculator can count.
Reading your result.
If you're reclaiming under 200 hours/year: you're either already operating efficiently or you're under-counting your owner-bottleneck hours. Most owner-operators we work with start at 600–900 reclaimable hours.
